Outsourced sales development in 2026: what it costs, what you get, and when it's a mistake.

Retainers, per-meeting pricing, hybrids, and the AI SDR wave that just collapsed. The numbers, with sources, before you sign anything.

Outsourced sales development is paying an outside team to do the top of your funnel: find the right people, reach them, start conversations, and hand you the ones worth your time. You keep the sales conversation. They build the path to it. In 2026 it comes in three pricing models, one of which is quietly disappearing, and one category of vendor you should be careful with.

What does outsourced sales development cost?

Published 2026 rates across the agency market:

<div class="tablewrap"><table><thead><tr><th>Model</th><th>Typical range</th><th>Who it fits</th></tr></thead><tbody><tr><td>Monthly retainer, basic outbound</td><td>$3,000 to $5,000 a month</td><td>One ICP, one channel, simple offer</td></tr><tr><td>Monthly retainer, multichannel</td><td>$5,000 to $9,000 a month</td><td>Mid-market, more than one buyer type</td></tr><tr><td>Pay per meeting</td><td>$150 to $400 per held meeting, up to $1,000+</td><td>SMB with a simple ICP and fast sales cycle</td></tr><tr><td>Hybrid</td><td>$2,500 to $6,000 a month plus $150 to $700 per qualified meeting</td><td>Deal sizes above $10,000, cycles over 30 days</td></tr></tbody></table></div>

The hybrid is the model most serious agencies have settled on, because it splits the risk. The vendor gets paid for the work of building the system, and gets paid more when it produces.

One line from the pricing research worth taping to your monitor: when a vendor gets paid per meeting, volume becomes the incentive. When they get paid monthly, qualified pipeline does. Pure pay-per-meeting with no written quality standard is how you end up buying coffee chats with people who were never going to buy.

What are you actually buying?

Not messages sent. Not connection requests. Not a list. You are buying conversations with people who fit, at a rate you can plan around. A good engagement will define, in writing, what counts as a qualified conversation before anything sends: the company fits the agreed profile, the contact can make or influence the decision, they personally responded, they showed real openness, and a meeting was voluntarily scheduled. If a vendor won't put that definition in the contract, the meetings they report will be padded.

The AI SDR wave, and why it matters to your decision

Between 2024 and 2025 a category of "AI SDR" tools promised to replace the whole function: the AI finds, writes, sends, and books, and you show up. The category's biggest name reported customer churn in the range of 70 to 80 percent, with most customers leaving inside the first 90 days, and one of its own logo-wall customers said publicly the tool performed worse than the humans it replaced. The founder of a second major tool has said the first generation had low response rates and high churn.

The reason is simple. When every message costs nothing to send, everyone sends more, they all sound the same, and prospects stop reading. LinkedIn connection-note reply rates fell 37 percent in one year on a sample of 13.2 million requests, and the report named templated messaging as the cause.

So the question in 2026 is not "human or AI." It is who reads the message before it goes out. The agencies that kept a person in that seat kept their clients. The tools that removed the seat did not.

When outsourcing is a mistake

Questions to ask any vendor, including us

  1. Show me the live dashboard, not a screenshot.
  2. Show me the exact message you would send to me.
  3. Who reads each message before it sends? Can I meet them?
  4. What is your written definition of a qualified conversation?
  5. What happens if it isn't working at day 30? At day 90?
  6. What do you run on your own pipeline?

How Inroads does it

Inroads is a human-reviewed LinkedIn outbound agency. A custom AI builds the list and drafts every message from the prospect's real profile and posts. A person reads every message before it sends. Across 65,000+ connection requests, 46.6 percent were accepted against a 26.4 percent industry figure, 28.4 percent of those replied against 9.4 percent, and 78.5 percent of replies were positive. The flagship engagement is $4,000 a month on a 90-day initial term, then month to month.
